Restaurant SaaS Localisation: Avoid the Customisation Trap

A three-layer framework for balancing localisation and standardisation—without turning a global restaurant SaaS product into endless customer projects.

A note before we begin: My previous article explored how restaurant SaaS teams going global can use AI. One example involved separating feedback from different markets into common needs, localisation requirements, and one-off customer customisation. This article goes deeper into that problem. I have seen many SaaS products struggle overseas not because they failed to localise, but because they agreed to everything—and turned localisation into endless customer customisation.

The most dangerous sentence in overseas sales

Once you enter overseas markets, the product team will soon hear a very familiar sentence:

“The customer says this feature is essential. Without it, we cannot close the deal.”

Hong Kong customers say they need Octopus integration. Singapore customers say they need local tax and payment support. Southeast Asian customers say they need local e-wallets and delivery platforms.

So far, all of that sounds reasonable.

Then a restaurant chain says it needs a bespoke report. A regional reseller insists that the approval workflow must change. Another major customer wants an integration with a ten-year-old legacy system.

Every request can be justified in isolation. Every salesperson will also tell you that the deal matters.

The problem is that if you build every “must-have”, the product will soon stop being a SaaS platform. It becomes a different version for every country and every major customer.

I have therefore become increasingly certain of one thing:

The biggest localisation mistake in global restaurant SaaS is not failing to localise. It is turning localisation into customer customisation.

Localisation helps you enter a market. Customer customisation satisfies one customer. Mix the two together, and the product will eventually be pulled apart.

“Localise everything” and “standardise everything” both fail

When teams first expand overseas, their instinct is often to serve the local market properly by building every requested feature.

But resources are not unlimited.

Every code branch that serves only one market creates another test combination, another version of the documentation, and another set of special rules for support and implementation teams to remember.

After ten markets, you may no longer be maintaining one product. You may be maintaining a stitched-together creature made from ten semi-independent products.

The opposite extreme does not work either.

If you standardise everything and force Hong Kong logic onto other markets, the product may lack common local payment methods, fail to produce compliant tax documents, or leave delivery orders outside the main back office. It can lose the deal during the demo.

The real question is not, “Should we change the product for this region?” It is:

Which differences must enter the product, and which should remain outside it?

Protect the product core before discussing localisation

Restaurant SaaS can change for different markets, but not everything should change.

The following capabilities should remain as consistent as possible:

  • Core transaction engine: the underlying model for ordering, payment, order routing, table management, discounts, and inventory deductions;
  • Permissions and multi-location architecture: chain structures, user roles, and cross-location data access;
  • Reporting and BI semantics: consistent definitions for revenue, discounts, refunds, gross margin, and other core metrics;
  • Integration framework: APIs, webhooks, events, and error-handling conventions.

Local payments, taxes, and restaurant workflows may differ, but those differences should remain in rules, configuration, and interface layers wherever possible. Entering a new market should not require rewriting the core system.

In one sentence:

Standardise the core and localise the edges. Let configuration absorb differences, and leave code branches until last.

Separate every new request into three layers

Whether a request counts as localisation does not depend on which country it came from. It depends on how many customers it helps and what happens if you do not build it.

Layer 1: Market-entry requirements—without them, you cannot enter

These requirements come from local law, tax rules, payment infrastructure, or unavoidable market conventions, such as:

  • local tax rates, invoices, and financial requirements;
  • mainstream payment methods and settlement processes;
  • language, currency, time zone, and font support;
  • data retention, privacy, and compliance requirements;
  • order channels widely used by the local restaurant industry.

If local restaurants must follow a specific tax process, you cannot simply tell them that your original version does not support it. If the product cannot accept a mainstream payment method, it may never receive serious consideration.

These are not customers asking for customisation. They are the price of admission to the market.

The question with market-entry requirements is not whether to build them. It is whether you understood the cost before entering the market.

Layer 2: Local restaurant workflows—validate first, then decide

These requirements may not be legally mandatory, but they can be common in local restaurant operations: service charges, tipping, split bills, merged tables, multiple payment methods on one bill, kitchen order routing, and different dine-in and delivery workflows.

The difficulty is that when the first customer raises the issue, you do not yet know whether it represents the market or merely that restaurant’s way of working.

Sales saying, “Other customers will definitely need it,” is not evidence. Product saying, “No one in our other markets has asked for it,” is not evidence either.

At a minimum, validate how many target customers in the market face the same problem, whether it appears across restaurant formats, whether competitors offer it as a standard capability, and whether its absence blocks a sale or merely reduces convenience.

Localisation does not mean building as soon as you hear a local voice. It means proving that the voice represents the market.

Layer 3: One-off customer customisation—the hardest to reject and the most expensive

Bespoke reports, internal approval workflows, legacy-system integrations, and redesigned permissions or operating logic based on one company’s processes usually belong in this layer.

Some major customers genuinely justify a degree of customisation. The problem is that teams often calculate only the initial development cost, not the testing, support, implementation, upgrades, and knowledge transfer that follow.

As customisation accumulates, the engineering team may appear to be building a product while actually maintaining historical promises.

The most expensive customisation is not three weeks of development. It is three years of maintenance.

There are only a few sensible ways to handle one-off requests: reject them, solve them through configuration, isolate them in a plugin or separate integration, charge enough to cover their long-term cost, or prove that they have become a common market need before adding them to the standard product.

The worst approach is for sales to promise the feature for free and leave product to carry the cost indefinitely.

Use one matrix and three questions to set priorities

Demand will always exceed resources. After classifying a request, begin with two direct questions:

  • Does rejecting it affect compliance or market entry?
  • Does rejecting it clearly affect sales and revenue?

Then ask three questions the matrix does not answer:

  1. How many customers in our actual target segment need it?
  2. Can we reuse it across other customers or markets?
  3. What will it cost to maintain over the next three years?

This method will not produce the answer automatically. It does, however, force the team to use the same standards instead of comparing who can argue the loudest.

Do not carry all long-tail localisation yourself

The areas that genuinely require deep localisation are usually concentrated around payments, taxes, delivery, language, and compliance. But long-tail requirements never end: local workforce systems, niche delivery platforms, regional loyalty programmes, accounting software, specialised hardware, and legacy integrations.

If you build everything yourself, the team will eventually be overwhelmed.

That is why I increasingly believe in the ecosystem aggregation model—bringing delivery, workforce management, and other SaaS products into one back office.

The core product should protect a consistent transaction, permission, data, and integration framework. Long-tail needs can then be filled through APIs, plugins, and local partners.

Your role is to build an aggregation layer that allows local services to connect—not a factory that manufactures everything itself.

This is not laziness. It is a way to focus limited resources on the capabilities that truly define the product.

Who must prove that a request is worth building?

Localisation is not a decision for the product manager alone.

  • Local sales provides market and revenue evidence: which customers have raised the issue, which deals it affects, whether customers will pay, and whether alternatives exist;
  • Product evaluates reusability and long-term cost: whether configuration can solve it, whether it damages the core model, and who will maintain it;
  • Regional leaders or management judge strategic fit: whether these are truly the markets and customers the company intends to serve.

Some requests are real, but that does not mean the company should build them. If the target customer, pricing model, and product capabilities do not fit the requirement, the thing that needs to change may not be the product—it may be customer selection.

Not every deal you can close is a deal you should close.

AI can filter noise, but it cannot make the trade-off for you

Once the business expands overseas, every regional sales team brings back a different set of “must-have” requests. AI is well suited to performing the first round of organisation:

Below is customer feedback for a restaurant SaaS product across several markets. Classify it into common cross-market needs, country-level localisation, one-off customer customisation, issues that configuration can solve, and training or implementation problems. List the missing evidence and long-term maintenance risks. Do not set product priorities.

The last sentence matters: do not set product priorities.

AI does not understand the company’s cash flow, team capacity, real sales pipeline, or strategic trade-offs. It is not accountable for the decision either.

AI filters the noise. People make the trade-offs.

Mature localisation means knowing what not to change

Many people define localisation capability as, “Whatever the customer wants, we can change it.”

I see it differently. Mature localisation means knowing what must follow the market, which differences can be handled through configuration or partners, and where the product boundary must hold.

A restaurant SaaS company cannot take its Hong Kong product unchanged and expect it to work worldwide. But it cannot rebuild the product every time it enters another country either.

Neither extreme scales.

Standardise your core engine and localise your boundary interfaces. Use the ecosystem to absorb the long tail, and judgement to protect the product’s direction.

The next time you hear, “The customer says this feature is essential,” do not put it on the roadmap immediately.

Ask one question first:

Is this the price of admission to the market—or a bill handed to you by one customer?

Then identify which capabilities belong in the standard core and which differences can remain in configuration or the ecosystem layer. Once every request is assessed through the same framework, priorities that once looked equally urgent will appear very different.
